Run Manual J too early and half the inputs are guesses.
Run it too late and equipment, ducts, framing, electrical work, and permit decisions may already be locked in.
The right time is when the building envelope is defined well enough to model—but early enough that HVAC design can still influence the project.
Manual J is a design input, not closeout paperwork
The load calculation should happen before final equipment selection and duct design.

If the load report is created after equipment has already been purchased, it is no longer driving the design.

Schematic design: useful for rough loads
Early architectural drawings can support a preliminary load calculation.
That can help answer:
- Will the house likely need one or two systems?
- Is a mechanical closet large enough?
- Could the project support a small ducted heat pump?
- Are proposed glass areas creating unusually large room loads?
But preliminary results should be labeled as preliminary.
Do not turn an early model into the final equipment selection if major envelope specifications are still moving.
Design development: often the best time
Once wall, roof, window, and foundation specifications are reasonably stable, Manual J becomes much more useful.
At this stage you can:

- Begin Manual S
- Start Manual D
- Coordinate duct chases
- Reserve mechanical space
- Coordinate electrical capacity for heat pumps or backup heat
HVAC design can still affect the building rather than being forced into whatever space is left.
Permit stage
Many projects need HVAC design documentation for permit.
The Manual J submitted for permit should match the permit drawings.
If the construction set changes later, update the calculation when the change materially affects the load.
Do not assume permit approval freezes the building physics.

Revisit Manual J when the project changes:

- Different U-factor
- Different SHGC
- Changed orientation or layout
Insulation
- Different wall assembly
- Different attic strategy
- Added or removed continuous insulation

Duct location
Moving ducts from conditioned space to a vented attic can change system load.
Design temperatures or comfort setpoints
Uncommon, but consequential.
Does every tiny change require a full redesign?
No.
Changing flooring color does not matter.
Moving a non-load-bearing interior wall a few inches usually does not matter much to the whole-house load.
The question is whether the change affects:
- Envelope area
- Thermal performance
- Solar gain
- Outdoor air
- Duct load
- Room assignment
Use judgment.
Why HVAC contractors get drawings too late
On many residential projects, HVAC is treated as a downstream trade.
The framing is complete before anyone thinks seriously about duct routing.
Then the contractor is expected to:
- Fit oversized equipment
- Use whatever chases remain
- Make comfort work
- Produce paperwork after the fact
A proper Manual J/Manual S/Manual D sequence works better when HVAC is involved before those constraints are locked.
Heat-pump projects benefit from earlier design
Heat pumps can affect:
- Electrical service
- Backup-heat circuits
- Condenser location
- Equipment space
- Duct airflow
- Condensate
- Line-set routing
Early load calculation makes those decisions more predictable.
A lower design load can sometimes avoid unnecessary electrical upgrades or oversized backup heat.
High-performance homes need coordination too
Efficient homes have smaller envelope loads.
That can make:
- Ventilation load more significant
- Minimum equipment capacity more important
- Small zones harder to serve
- Ductless equipment easier to oversize
Do not assume an efficient home is easier to size just because the total load is small.
Final construction should still match the model
Before startup, check major assumptions against the actual build.
Examples:
- Was the specified insulation installed?
- Did the window package change?
- Is the attic vented or encapsulated as designed?
- Were ducts kept inside conditioned space?
- Did the blower-door result meet the target?
A model cannot compensate for construction that differs materially from the plans.
